A restaurant remodel almost never fails because the wrong equipment was chosen. It fails because the right equipment was replaced in the wrong order — the walk-in got torn out three days before the panels arrived, the new hood spec came in after the drywall was up, or the fryer battery was swapped last and cost the operator two weeks of dark dinner service on a moved gas line. Sequencing is the whole game.
This checklist walks the priority order we've seen work across dozens of full remodels and category refreshes at USA Restaurant Suppliers: what to replace first (and why), what to hold for the second phase, and what to leave alone unless it's genuinely broken. The single rule: replace from the walls out
Every remodel we've watched go smoothly followed the same physical order: the things that touch the building envelope get done first, the things that touch utilities get done next, and the countertop-and-front-of-house work happens last. That rule falls out of common sense — you can't finish drywall around a hood that hasn't been ordered — but operators break it constantly because the sexy items (new POS, new espresso machine, new prep tables) feel like faster wins.
🔧 Rule of thumb: if replacing something requires a permit, a gas line, a plumbing rough-in, or an electrical panel change, it goes in Phase 1. If it plugs into an outlet and sits on a table, it's Phase 3. Everything else is Phase 2.
Phase 1: Ventilation, refrigeration envelope, and utilities (weeks 1–3)
1. Exhaust hood and makeup air — always first
Your commercial exhaust hood dictates the entire cook-line footprint. CFM sizing, fire suppression tie-ins, and makeup-air balancing under NFPA 96 all depend on what equipment sits underneath — so the hood has to be specified before the range, fryer, or char-broiler order is placed. Get it wrong here and the whole cook line has to move. Brands worth speccing around: CaptiveAire for value and lead-time, Halton for high-BTU or listed-appliance work.
Don't refresh a hood without pulling the mechanical plans. The install crew needs three weeks minimum for a proper ventilation swap, and you cannot open the kitchen with the old hood while the new duct riser is being welded. See our hood and ventilation guide for the CFM-per-BTU math.
2. Walk-in cooler / walk-in freezer
The walk-in comes second because the panels ship on a 6–10 week lead time and every other refrigeration decision downstream depends on the cubic-footage available. If the walk-in stays, skip to step 3. If it goes, order the new one the same day you sign the remodel scope. Panel manufacturers like Nor-Lake and Kolpak build to order and won't compress that lead time no matter how nicely you ask.

That decision alone can save $18,000–$40,000.
3. Ice machine
Ice always gets under-planned in a remodel and it's usually the first thing to break down after reopening because operators load it back up on day one. If your existing bin is undersized (front-of-house needs ~1.5 lbs of ice per cover per day, plus a bar factor) replace it in Phase 1 while the plumbing is open. Look at Hoshizaki KM-series or Manitowoc Indigo NXT — flake, cube, and nugget from two of the reliable names in the category. Phase 2: Cook line and warewashing (weeks 3–6)
Once the walls, hood, and refrigeration envelope are settled, the cook line and dish pit get replaced against the fixed footprint. This is the phase where most operators overspend — because it's where the visible upgrades live — so this is also where our best "do you really need to replace this?" filter lives.
4. Fryers — replace if older than 10 years, otherwise service
Fryers are the highest-payback replacement on the cook line in an Energy Star qualified refresh. A 2013-vintage tube-fired open-pot uses about 40% more gas per lb of product than a modern high-efficiency unit like the Pitco SG14RS Solstice or the Frymaster MJ140. 5. Ranges, salamanders, and heavy cook line
The mistake here is replacing a working heavy-duty gas range because it looks tired. A Vulcan VTC36 or a Southbend Ultimate has a 20+ year service life. If the burners light and the oven holds calibration, refurbish it (new pilots, new thermocouples, new oven gasket, deep-clean the flue) for $600–$1,200 instead of replacing at $6,000+. Save the replacement budget for the range slot that actually died — usually the flat-top or the salamander getting slammed on the finishing station.

6. Reach-in refrigeration
Reach-ins are the workhorse category and they age predictably: compressors start short-cycling around year 8, door gaskets fail around year 10, and by year 12 the amp draw is 30% higher than nameplate. If the existing reach-in fleet is past year 10 and you're already doing the remodel, replace it now. 7. Warewashing
Dish machines get replaced last in Phase 2 because they're the easiest to swap without disrupting service (you can hand-wash for a shift or two). But if the existing machine is a low-temp unit chewing through chemistry, moving to a high-temp Hobart AM16 or a Jackson conveyor pays back in 12–24 months on chemical spend alone. Phase 3: Prep, storage, and front-of-house (weeks 6–8)
Everything from here on plugs into an outlet or sits on the floor. It should NEVER be ordered first. Operators who order the sexy stuff on day one end up storing $40,000 of prep tables in a hallway for six weeks while they wait for the hood to be signed off.
8. Prep tables, work tables, and shelving
Straightforward: measure the new footprint, order stainless. Value picks: Advance Tabco Flag Special Value series for a 6-ft table under $500, or Regency for the budget floor. 9. Refrigerated prep tables (sandwich/pizza prep)
These live in Phase 3 because their location is dictated by whatever line configuration Phase 2 landed on. Spec the True TSSU-48-08-HC for a compact sandwich station, or an Atosa MSF-series unit for a budget build. If the existing prep table is under 8 years old and the compressor is healthy, keep it and put the money into a better cutting board.
10. Small wares, holding, and finish
Anything countertop — microwaves, holding cabinets, small mixers, coffee equipment — is Phase 3 exclusively. The one exception: if you're upgrading a holding cabinet because the current one can't hit HACCP holding temps, that's a food-safety issue and it moves up to Phase 2.
What NOT to replace in a remodel
The instinct in a remodel is to replace everything because it's easier to explain the capital request that way. Resist. These items almost never justify replacement in a refresh:

Sequencing the downtime
The other thing operators get wrong: they close for the whole remodel when they only had to close for Phase 1. If you plan the phases as three independent windows, you can typically:
- Close 5–7 days for Phase 1 (hood, walk-in, ice) — the only phase that requires the kitchen to be fully dark.
- Run limited service through Phase 2 — replace one cook-line station at a time, keep the rest hot.
- Never close for Phase 3 — prep tables and shelving swap in during a normal changeover.
💰 Downtime math: a mid-volume restaurant loses $3,000–$8,000 per closed day. Two extra days of unplanned closure because the hood didn't ship on time will pay for a lot of expediting fees on the front end. Order Phase 1 items the moment the scope is signed — before the general contractor even mobilizes.
Budget allocation by phase
A useful benchmark for a full-kitchen refresh (not a ground-up buildout):
- Phase 1 — 45–55% of equipment budget. Hood, walk-in refresh, ice machine, gas and electric rough-in.
- Phase 2 — 30–35%. Fryers, ranges, refrigeration, warewashing.
- Phase 3 — 15–20%. Prep tables, shelving, small wares.

Permits, inspections, and the paperwork sequence
The equipment order is only half the sequencing problem — the paperwork sequence eats operators alive when it's ignored. Every jurisdiction is different, but the checklist below covers the choke points we see repeatedly:
- Mechanical permit before the hood goes in. This is the one that stalls remodels the most — the mechanical drawings for a Type I hood have to be signed by an engineer and stamped by the AHJ (authority having jurisdiction) before the duct penetration is cut. Order the hood, get the shop drawings, submit for permit — that pipeline is 4–8 weeks in most cities. If the hood order and the permit application aren't running in parallel from week one, the whole remodel slips.
- Plumbing rough-in before the walk-in floor and the 3-comp sink. If the walk-in is moving even a foot, the floor drains have to move with it. Coordinate with the plumbing sub before the panel order is placed — you cannot cut new drain trenches once the panel is stood up.
- Electrical panel load calc before Phase 2 quotes. Every new fryer, dish machine, or reach-in changes the load. If you're adding an electric combi or a booster heater, the panel may need an upgrade — and that's an eight-week utility-side timeline in a lot of markets. Ask the electrician for a load calc against the new equipment list before you commit to the equipment.
- Fire suppression re-tag after the cook line is set. The Ansul (or equivalent) suppression nozzles have to be re-aimed to the new appliance layout, and the system needs a fresh tag from a licensed sub. Budget one full day and don't let the AHJ inspector show up before it's done.
- Health department reinspection before soft open. Most jurisdictions require a fresh plan review if the equipment layout materially changed. The FDA Food Code is the underlying framework most local health departments adopt; know which sections your inspector cites so you can pre-check yourself.
The permit calendar should be built at the same time as the equipment calendar. Every phase transition (Phase 1 close-out, Phase 2 mid-inspection, Phase 3 pre-open) needs an inspection slot booked weeks in advance — inspectors don't rush for anyone.
Common remodel mistakes to avoid
Patterns we see burn operators every year:
- Buying equipment before the mechanical drawings are done. The equipment sits in a warehouse racking up storage fees while the hood spec gets revised. Order Phase 1 items first, wait on Phase 2 until the drawings are stamped.
- Reusing old gas quick-disconnects. If the old fryer is 12 years old, the quick-disconnect hose is 12 years old too. Replace it in the swap — it's a $150 line item that prevents a gas leak on day one.
- Forgetting the makeup air. A new hood without balanced makeup air makes the back door slam shut and pulls flue gas back into the dining room. If the mechanical drawings don't show a makeup air unit sized against the new hood CFM, the design is incomplete.
- Ignoring the NSF tags. Any equipment that touches food or food-contact surfaces has to be NSF-listed to pass reinspection. Cheap imports from an unfamiliar brand almost never carry the tag. Verify before you buy.
- Not budgeting a startup contingency. Every remodel has a 10–15% overrun. If your budget is flat against the equipment quotes with no contingency, the first surprise (a $2,800 gas-line reroute) blows the whole plan. Hold the contingency separately from the equipment budget.
